What made your scale-up great is now holding it back

Leadership · Culture · Organisation

The forces that built your scale-up—the founders at the heart of every decision, the informal culture, the energy that made everything feel possible—don't disappear when you grow. Instead, they can become the bottleneck for further growth, at the moment the company should be accelerating.

We identify the barriers that are holding your organisation back and measure them against a benchmark of 500+ EU scale-ups. Then, we help you break them.

"Scaling is not more of the same. It is the art of transformation—the courage to let go of the old structure, and the skill to build the new one."

What we found across data of 500+ European scale-ups

There are 16 barriers that hold scale-ups back. They are often invisible when you’re growing rapidly and deep into the weeds of business building, execution and fundraising. Here are 4 that surprise leaders most:

The People Leadership Blindspot

Leaders score themselves highest on the dimensions most responsible for high-performance, feedback and learning. Their peers score it lowest. With a variance of -0.74, this is the widest perception gap in the dataset.

The Architecting Gap

0 out of 25 companies reach the leadership benchmark on the ability to build scalable and efficient systems. MTs know this, yet none have resolved it. It is a hiring failure creating a serious growth ceiling.

The Warmth Trap

60% of scale-ups feel like a clan or family: warm, loyal and forgiving. That warmth is real and valuable. It is also what makes accountability difficult and follow-through inconsistent. What held it together at 30 people erodes performance at 80.

The Empowerment Illusion

Scale-up leaders systematically overestimate the extent to which they truly delegate tasks and responsibilities. At r = 0.92, true delegation is the single strongest predictor of organisational health we found.

Why this happens

Scaling requires transformation

The barriers listed above are not the result of accidents or individual failures. They are inevitable consequence of growth.

Every scale-up goes through a phase where the energy, style and structures that made them successful in the early days stop working—not because they were wrong, but because they were never designed for what comes next.

The founders who were the motor of the organisation need to become the architects of the business that runs without them. This transition is not automatic, but requires a deliberate decision to let go of what used to work and the skills to build what's needed next.

Personal, heroic, ad-hoc

Where it starts
Startup energy — the sprint.
Speed through proximity. Culture through personality. Decisions through intuition. Most things flows through the founders. It works, until it doesn't.

Where the scaling paradox bites

Where it breaks
The inflection point — 30 to 150 people.
The informal culture that made you fast makes you slow. The founder who did it all becomes the bottleneck. The family-feeling that held everyone together becomes too forgiving to perform.

Collective, structural, inspirational

Where you need to go
High-growth energy — rhythm and expansion.
Real delegation. Clear decision rights. A culture that is kind and demanding. An empowered leadership team that designs the future and builds the stage for others to perform.

For VC / PE Investors

Why we exist

Scaling is not doing more of the same. It is the courage to let go of the old and the skill to build the new.

Entrepreneurship is one of the most powerful forces we have to reshape our future. Because we face converging crises—climate breakdown, deepening economic insecurity and the steady erosion of health and education systems— incremental change won’t cut it.

Our time calls for companies driven by bold vision, decisive leadership and cultures that can turn ambition into action at scale. We work with the people building them, so they can move faster, go further and deliver the solutions we need.

A Growth Assessment gives you and your leadership team a shared, evidence-based picture of where you stand and what needs to change to achieve desired growth ambitions. It takes 2 to 3 weeks and creates clarity, relief and a clear, actionable plan forward for your MT and organisation.
